AI Agents vs Robotic Process Automation (RPA): Which Should Automate Your Work?

Robotic process automation (RPA) uses software bots to follow fixed steps: click here, copy this, paste it there. AI agents use a language model to read unstructured input, decide what to do next and call tools to do it. Both automate work, but they suit very different kinds of process.

Side by side

AI agents vs robotic process automation (RPA). Nine criteria, row by row.

This guide compares them honestly. We build both, and many of the systems we deliver use RPA for the predictable steps and an AI agent for the parts that need judgement.

criteriaopt.aAI agentsopt.bRobotic process automation (RPA)
Best suited toTasks with variety: emails, documents, requests and decisions that do not follow one fixed pattern.Repetitive, high-volume tasks with clear rules and structured inputs.
Input it can handleFree text, PDFs, images, emails and chat messages in several languages.Structured data in known formats and screens. Unstructured input needs an extra step first.
PredictabilityCan vary between runs. Needs guardrails, evaluation and approval steps for important actions.High. The same input produces the same steps every time.
Handling exceptionsCan reason about unusual cases and decide whether to proceed or ask a person.Stops or fails when something does not match the rules, then hands over to a person.
Effect of system changesWorks through APIs and tools, so it is less affected by screen changes, but prompts and tools still need upkeep.Screen-based bots can break when a website or application layout changes.
AuditabilityEvery step, tool call and reason can be logged, but explaining why the model chose an action takes more care.Simple to audit. The steps are written down and run exactly as designed.
Cost per taskIncludes model usage for every step, which adds up at very high volume.Low once built. Mostly licence or hosting cost.
Build effortDefining tools, permissions, guardrails and an evaluation set for real cases.Mapping every step and rule, which is quick for simple processes and slow for ones with many variations.
RiskWrong decisions are possible, so actions with real impact need limits and human approval.Errors are usually predictable and caused by bad data or changed screens.

Using both together

One workflow, both kinds of automation. The agent reads and decides, the bot does the fixed steps.

An illustrative run of the pattern in our verdict below: an AI agent handles the reading and judgement, then hands structured data to an RPA bot. Pick a workflow to see which kind of step does what.

  1. flow.01 · read

    The agent reads what varies

An AI agent reads the email or document, pulls out the details and checks them against your records.

  2. flow.02 · act

The bot does the fixed steps

An RPA bot or an API keys the structured data into your systems the same way every time, through the screens if there is no API.

  3. flow.03 · approve

    A person approves what matters

During the pilot a person approves important actions, and cases the agent is unsure of go to your team.

Illustration of a workflow editor running 2 example workflows. 1: A supplier email arrives. An AI agent reads the free-form invoice and checks it against the purchase order, then an RPA bot keys a draft entry into the ERP with fixed steps, and finance approves it before it is posted. 2: A customer emails a request. An AI agent works out that it is an address change and finds the order number, then an RPA bot updates the order through the system screens and sends a confirmation from a template.

When to choose which

Which one fits? It depends on the job and the data you have.

choose.a · AI agents05 signals

Choose an AI agent when

  • Inputs arrive as emails, documents or chat messages that vary
  • The task needs reading, judgement or summarising
  • There are too many variations to write rules for each one
  • A person currently decides what to do next case by case
  • You can add approval steps for actions with real impact

choose.b · Robotic process automation (RPA)05 signals

Choose RPA when

  • The steps are the same every time
  • Inputs are structured and predictable
  • Volumes are high and cost per task matters
  • Auditors need every step to be fixed and documented
  • Older systems have no API and must be operated through their screens

Verdict

Our honest take. Which we would pick, and when.

note · verdictAI agents vs robotic process automation (RPA)

Use RPA for the predictable parts and AI agents for the parts that need reading and judgement. A common pattern is an agent that reads an incoming email or document, extracts and checks the details, and then hands structured data to an RPA bot or API to post into your systems. Start with one process, keep a person approving important actions during the pilot and expand once the results are measured.

FAQ

Common questions

Straight answers to what buyers ask us most. Can't find what you need?

Email sales@appsin.ai or call +91-9025555584.

Ask us directly
Will AI agents replace RPA?

Not entirely. Rule-based automation is cheaper and more predictable for fixed steps. Agents extend automation to tasks RPA could not handle, and the two work well together.

How do you stop an AI agent doing something wrong?

We limit which tools and data each agent can use, validate its outputs, set spending and action limits, require human approval for important actions and log every step. We test it against real cases before it goes live.

Can you add AI to our existing RPA bots?

Yes. A common upgrade is adding a document-reading or email-triage step in front of existing bots, so they can handle inputs that used to need a person.

Which tools do you use?

For agents, frameworks such as LangGraph, CrewAI and Microsoft Agent Framework with models from OpenAI, Anthropic, Google or open-source providers. For RPA, we work with the platform you already use or recommend one that suits your systems and budget.
